Why Model Quality Alone Does Not Create a Trustworthy Forecasting System
Trust in a forecasting system is not created by one good benchmark result.
A model may perform well in evaluation and still fail to become trusted in operations. In demand forecasting, trust requires more than model quality, if model quality only means performance in a benchmark. It also depends on stability, accuracy, explainability, and safety.
Benchmarking is fundamental to developing a demand forecasting policy. And benchmarking is a straightforward process. We compare models, rank them by error, select the best one, and assume that the forecasting model is mostly solved.
This is a great start, but it does not deliver reliably enough to generate trust in a demand forecasting system.
For a model to be deployed, it has to remain stable when the demand pattern changes. It has to not only reduce error, but also reduce bias. It has to be monitored after deployment, and so on.
Essentially, the question to be answered is:
What will be our forecast policy, not just what is the top benchmark model?
Forecast policy means the approach that we can trust repeatedly across products, planning cycles, and business consequences.
Why?
Because the forecast needs to be stable. Mistakes are costly, meaning they actually affect inventory. The more often the mistake repeats, the more trust erodes.
Forecasting policy has to consider not only portfolio-level performance, but also different types of demand. That may mean multiple models across demand types or regimes.
It also has to ensure that when the policy is wrong, it is not too wrong. In other words, tail risk should not be too high.
Another factor that leads to more trust in the system is time. As people are able to see the system perform well over time, more people will start to trust the system. But this trust stands on the shoulders of stability.
A trustworthy forecasting system is created when model performance is converted into operational policy.
That requires much more than model quality alone.
